Strategy in a founder-led business during a leadership transition

Leadership transitions in founder-led businesses tend to produce a specific kind of strategic drift. The founder's judgment was the strategy, even when a strategy document existed. When that judgment is no longer in the room, the document does not fill the gap. What fills the gap is usually inertia, which is a strategy of a kind, but not a deliberate one.

Why the existing strategy stops working

In most founder-led businesses, the strategy document is a post-hoc description of decisions the founder has already made intuitively. It is accurate at the moment of writing and becomes less accurate as the founder's thinking evolves, because the document does not update when the thinking does.

When a new leader arrives, they inherit the document but not the reasoning behind it. They can follow the document or depart from it, but they cannot easily evaluate it, because the context that produced it is no longer available.

What a transition-period diagnostic looks at

A diagnostic during a leadership transition focuses on two things: what decisions the outgoing leader was making that are not documented anywhere, and what the incoming leader's instincts are likely to conflict with in the existing plan.

The first is a knowledge-capture exercise. The second is a stress-test. Both are easier to do before the transition is complete than after, when the new leader has already started making decisions and the organisation has started adapting to them.

Building a strategy the new leader can own

The output of a transition-period engagement is a strategy the incoming leader helped build, not one they inherited. This matters because a strategy that a leader did not help create is a strategy they will work around rather than through.

The process takes six to eight weeks and works best when it starts before the transition is complete, while the outgoing leader is still available for the knowledge-capture phase.

If your organisation is in or approaching a leadership transition, the timing of a diagnostic matters more than most clients expect. Earlier is almost always better.
